In the past few years, the spread of the Covid-19 pandemic has continued to ravage the global economy. Electronic manufacturing service (EMS) factories throughout the world have faced with many uncertainties and challenges. Human resource is an important factor in these labor-intensive assembly plants. Due to the spreading of Covid-19, it is very difficult to recruit workers, and the cost of labor keeps raising. In order to avoid the risk of labor shortages, in addition to maintain the quality required by the customers, contracted manufacturers have to introduce process improvements and automation, to cover the impact of labor and materials shortages induced by the pandemic.
The target of this study is an EMS company. It has been facing problems of factory relocations to Southeast Asia, as a result of Sino-American trade war, as well as shunting ever increasing labor costs due to recruitment difficulties in mainland China. The Covid-19 pandemic has escalated the difficulties to its Chinese plants. In addition, level of quality is another major factor leading to the trust and reliance by the global customers.
This study focuses on the process improvement plan of the EMS factory. It identified a quality problem caused by the packaging operations in its assembly process, and proposed a process improvement to solve the problem. First of all, related data were collected and analyzed, to pinpoint the abnormality of the packaging operations. Secondly, the method of packaging process with respect to the current automated equipment and feasible alternatives were studied. Next, the information system monitoring the production process, in conjunction with the Manufactory Execution System (MES) were investigated. Finally, a process change, with its feasibility analyzed, is proposed. |
