    Abstract: 現代發動機維修市場競爭激烈,航空公司對發動機維修交期之長短是考慮委託修理的重要因素。A公司發動機維修廠為本文之研究標的,個案維修廠欲提升競爭力,設定縮短發動機修理天數及降低工時的目標,本研究試從發動機維修廠的角度研究如何以流程改善提升效率之方式,縮短發動機進廠修理時間,降低工時,增進維修廠的競爭力,以達到與客戶雙贏的目的。
    經研究分析,個案工廠在發動機修理流程中,造成出廠時間延誤最大的問題在於備料流程,故本研究主要針對備料流程作分析改善,利用柏拉圖、腦力激盪、魚骨圖、專家訪談等手法找出組織及流程之浪費,對於組織及流程加以改善與驗證並持續改善,對於改善行動可能附帶的風險亦加以辨識與評估,並持續監控其風險及成效。
    個案工廠透過組織改組、建立配料系統等手段改善備料流程減少浪費,經實際驗證,達成縮短發動機修理天數及節省備料工時的目標。
    ;The modern engine maintenance market is highly competitive, reducing the turnaround time of in-house repairs of the aircraft engine is an important factor for competitive MRO (Maintenance、Repair and Operations). The engine shop of A company is the subject of this paper,the engine shop wants to improve its competitiveness, set the goals of shortening the turnaround time of engine repair and reducing the working hours.
    This study tries to improve the efficiency of the process from the perspective of the engine repair shop and achieving a win-win situation with customers. According to the research and analysis, the engine parts preparation process is the major problem result in engine delivery delay; therefore, this study mainly analyzes the engine parts preparation process.
    This research using tools of Plato, brainstorming, fishbone diagram, expert interviews to identify waste of production processes, then improved and validated improvement, also identify and assess the risks associated with improving actions, and continuously monitor their risks and outcomes.
    The engine shop improved the engine parts preparation process to reduce waste by reorganization and establishing an engine parts marshaling system. After actual verification, the goals of shortening the number of engine repair days and saving the work-hours were achieved.
