    摘要: 伺服器產業近年因網路終端需求增加、5G市場擴大、AI智慧科技興起等因素使得全球對伺服器需求大幅增加,伺服器產業連續多年都呈現雙位數的成長。臺灣為伺服器生產大國,更是供應全球伺服器零組件之重要國家。在中美貿易戰的影響下,讓許多大廠資金回流加碼投資臺灣伺服器產業。由於新冠肺炎(COVID-19)肆虐,使得全球生活型態、工作模式遭遇重大的轉變,為因應轉變使得企業紛紛走向數位轉型,也加速提升伺服器強勁的需求。
    本研究主題針對運用精實生產改善A公司之出貨效率作業之研究,透過分析找出關鍵成功之因素,以期提升企業經營績效之參考依據。精實生產最主要的目的在於檢視作業流程,消除不必要的浪費,在實現導入精實生產於作業流程時,利用特性要因分析,避免過度單向思考,全面檢視問題關聯性,並且透過繪製現況「價值溪流圖」,透過分析及整理,從中發現有價值、無價值之溪流,並從中找到爆破點進行改善,運用精實生產導入,成功降低A公司加班比例,從最高每月25.5%下降至9.9%,加班比例減少15.6%。成品庫存量原先需要約5個月才能從5.8K下降3.2K,透過精實手法的導入,加快出貨作業效率,僅需要3個月即可達到將成品從5.8K下降3.2K的水準。將精實手法及觀念潛移默化至員工,讓員工親自執行,去除流程步驟中的每一個浪費,以創造公司價值,及提升員工士氣,用以達成協助企業改善整體效率,進而提升企業文化之目的。;In recent years, the server industry has a significant increase in global demand such as the increase in demand for the expansion of the 5G market, and AI intelligent technology. The server industry has been a growth trend for many years. Taiwan is one of the major server manufacturers and server supply chain around the world. Due to the influence of the China–United States trade war and outbreak of the COVID-19, lifestyle and work mode facing big changes. Enterprises are moving toward digital transformation, which is also accelerating the demand for server industry. To remain competitive, enterprises seek to improve their manufacturing processes by continuously pursuing improvements toward lower costs, higher quality, and shorter delivery times. Lean production involves a variety of principles and techniques, all of which have the same ultimate goal of eliminating waste and non-value-Added Activities in each production process to improve production quality and efficiency.
    In this study the principle of lean production was used to develop a framework for lean manufacturing processes in shipping process. The goal was to reduce waste and improve productivity. Implementation results showed the total productivity of the shipping process was boosted significantly because bottlenecks were eliminated, employee overtime rate were reduced, and the cycle time and finish goods in inventory were reduced. This research can be applied to other manufacturing industries to increase productivity and improve process cycle efficiency.
