摘要: | 現今是國際競爭的時代,快速供應出貨搶商機、搶市場、滿足客戶少樣多樣的需求,已成為許多產業公司工廠必備的條件之一,公司工廠運作要像齒輪般完美的運作從接單開始、工單開立、物料需求運算、轉採購單、物料進貨、工單備料、生產製造、出貨等流程上下串連,並須將中間的所有疑難雜症異常排除,要持續不斷的優化所有流程時間。 本文透過實際個案,以 5W1H 思考方法,從流程面開始再向下切分到檢視執行面運作,將從頭到尾的流程都順過一遍,找尋問題並予以分析,展開PDCA 循環改善,其中以貨品 A 實例展開物料清單查其影響貨品交期的關鍵因素,對於物料的策略,也隨著不同的前置交期與採購的談判,有不同的步驟與方法。當中也檢視到工單時間的重要性,以及前後順序工單正確的影響性,關係著公司存貨物料的運用。 最終實際研究個案的優化成效,成功縮減超過 50%的時間,達到目前設定的目標值。客戶可能不僅限於此,未來還能做的、還需要做的還有很多,必須要不停歇的不斷持續改善,以因應快速變遷的高資訊科技產業時代。 ;In today′s era of international competition, the rapid supply and delivery of goods to seize business opportunities, capture markets, and meet the difference goods of customers have become essential conditions for many industrial companies. The operation of company factories must function seamlessly, like gears, from order reception, work order issuance, material demand calculation, rocurement order conversion, material procurement, work order preparation, production manufacturing, to shipment. All these processes need to be interconnected, and all difficulties and anomalies in between must be continuously resolved, while constantly optimizing the time of all processes.
This article employs the "5W1H" method through practical cases, starting from the perspective of processes and then delving into execution. It systematically reviews the entire process, identifying and analyzing problems, and initiating the PDCA cycle for improvement. Using Product A as an example, it investigates the key factors affecting delivery lead time by examining the bill of materials. Different strategies for materials are explored based on varying lead times and procurement negotiations. The importance of work order timing and the correct sequencing of work orders are also evaluated, impacting the utilization of company inventory.
Ultimately, through the optimization of the actual case study, a reduction of over 50% lead time, meeting the set objectives. However, the scope for improvement may extend beyond this, as there will always be more to do and improve upon in order to adapt to the rapidly changing landscape of the high-information technology industry. |
